Getting better while growing

THE STARTING POINT

A closer look
at the work.

A new biryani and North Indian brand that went live on Zomato in July 2026 and on Swiggy soon after.

The challenge

Build volume fast from a standing start, with no ratings, no repeat customers and no order history.

What we did

  • Audited the live 32-item menu and found the gaps a biryani buyer would notice: no vegetarian biryani, no desserts, no beverages, no combos.
  • Designed combos and family biryani buckets sized for different order occasions, benchmarked against the city's top biryani players.
  • Tracked the full funnel each month, from impressions to menu to cart to order, alongside ratings, prep time and repeat orders, and reported against it monthly.

The results

  • Zomato orders went from 37 in the launch month to 1,229 in August and 2,508 in September.
  • Across both platforms, September's 2,753 orders put the brand on an annual run-rate of about 33,000 orders, double August's ~16,200.
  • Reported repeat orders rose from 6 to 912 a month.
  • The Zomato rating rose from 4.0 to 4.2. Swiggy prep time fell from 17.3 to 11.2 minutes.
  • Menu-to-cart conversion reached 41.6%, the best in our portfolio.

What we'd look at next

Review the checkout drop-off next. At the observed traffic level, a five-percentage-point increase in cart-to-order conversion would imply about 5,000 additional annual orders; this is a scenario, not a measured result or forecast.
